El contexto The setup

Tres negocios bajo el mismo techo, sin columna operativa. Three businesses under one roof, no operational backbone.

El sitio albergaba tres operaciones distintas compartiendo un edificio: un espacio de coworking, un café premium y el primer commissary kitchen oficial de su tipo en la isla. El equipo que lo movía era de tres personas. La disciplina operacional que lo sostenía era delgada. Los flujos financieros vivían en memoria, el café existía solo en papel, el commissary era una idea esperando a un operador, y el día a día dependía de que la dueña estuviera presente. El trabajo fue construir la columna operativa — procedimientos, recetas, flujos financieros y el café mismo — y operarla mientras lo hacía. The site housed three distinct operations sharing one building: a coworking space, a premium café, and the first official commissary kitchen of its kind on the island. The team running it was three people. The operational discipline holding it together was thin. Financial workflows lived in head-knowledge, the café existed only on paper, the commissary was an idea waiting for an operator, and the day-to-day execution depended on the owner being present. The work was to build the operating backbone — procedures, recipes, financial workflows, and the café itself — and run them while doing so.

Reingeniería del flujo de pagos de impuestos de la operadora — colapsé una hoja de múltiples pestañas en una sola hoja automatizada que calculaba y rastreaba las obligaciones con la autoridad tributaria local. El modelo fue lo suficientemente efectivo que la dueña lo adoptó en sus otros negocios. Re-engineered the operator's tax-payment workflow — collapsed a multi-tab spreadsheet into a single automated sheet that calculated and tracked obligations to the local tax authority. The model was effective enough that the owner adopted it across her other businesses.

Autoría de la biblioteca completa de Standard Operating Procedures para cada función operacional — recepción, café, onboarding de miembros, instalaciones, coordinación con proveedores — y la subí y distribuí al equipo. Los documentos se convirtieron en la memoria institucional tras mi salida. Authored the full library of Standard Operating Procedures for every operational function — front desk, café, member onboarding, facilities, vendor coordination — and uploaded and distributed it to the team. The docs became the institutional memory after my departure.

Lanzamiento del café, punta a puntaCafé launch, end-to-end

Diseñé el menú y el recetario, busqué y contraté cada proveedor y vendedor de mantenimiento, configuré el POS Clover, calibré el equipo comercial de espresso y armé el programa de entrenamiento para el equipo del café. Abrí las puertas y trabajé los turnos de apertura durante la estabilización. Designed the menu and the recipe book, sourced and contracted every supplier and maintenance vendor, configured the Clover POS, calibrated the commercial espresso equipment, and authored the training program for the café staff. Opened the doors and worked opening shifts during stabilization.

Propuse y co-consulté la expansión de una cocina comercial compartida en sitio — el primer commissary kitchen oficial de su tipo en Puerto Rico — trayendo negocios de comida de terceros al edificio como inquilinos pagos del espacio de producción. Pitched and co-consulted on the expansion of a shared commercial kitchen on-site — the first official commissary kitchen of its kind in Puerto Rico — bringing third-party food businesses into the building as paying tenants of the production space.

Salí en junio de 2024. Al momento de escribir esto — junio de 2026 — la operación lleva más de dos años corriendo por su cuenta, sobre la columna operativa que dejé instalada: los procedimientos del café, la biblioteca de SOPs, los flujos financieros, el modelo del commissary. El equipo rotó, los miembros rotaron, el mercado cambió, y la estructura aguantó. I departed in June 2024. As of this writing — June 2026 — the operation has been running on its own for over two years, on the operating backbone I installed: the café procedures, the SOP library, the financial workflows, the commissary model. The team turned over, the members turned over, the market shifted, and the structure held.
